We had a free airport shuttle at one hostel. I think it might only be worthwhile if you coordinate it with international arrivals and are able to get extra backpackers by holding up a big sign outside the arrivals area.

We would encourage our guests to take public transport to/from the airport and then give them walking directions to the hostel. We would tell them to keep there bus pass stub and show it to us upon check in and give them a $1 discount for there first night`s stay. We believed this to be a eco-friendly practice as well as good customer service, it appeals to the guests values.
