Just a quick brainstorm:
If there is a university nearby, try to get in touch with the athletic department and see about hosting athletes from other schools during competitions. You’re not likely to host the money-generating teams, but you certainly have a chance at bringing in the clubs and hobby sports. (For example, Tai Kwan Do tournaments)
You could partner with a catering company and use your empty rooms for business events. (For example, small meetings, team building, workshops, trainings, retreats)
Some hostels have had luck converting some of their rooms or common areas into bars or teahouses in the winter.
Depending on how soundproof your walls are, you could rent out space to musicians to practice or perform.
You could organize an educational series and bring in artists, scientists, cooks, or whoever you can think of to do week/weekend theme retreats where guests would spend time learning a new skill or hobby.
